Four ways to do EU

The four routes brands actually take to European marketplaces.

DIY

Set up an EU entity, register for VAT in every country, hire local ops, build the GPSR + EPR stack yourself. 12–18 months and six figures before the first sale.

Agency

An agency optimises listings and ads on accounts that you own and you carry the risk of. Faster than DIY but VAT, suspension, and DAC7 still sit with you.

Distributor

A third party buys your stock at a discount and resells under their account. You give up margin and brand control; they still might not be live in every market.

O1 MoR

One contract. We become the seller in every market. VAT, GPSR, DAC7, suspension risk, FX — all on our balance sheet. You keep full margin and brand control.

What Sets Us Apart

The Merchant of Record model is not unique. Our execution of it is.

  • Operating as EU MoR since 2021.

Operator One officially started in 2023, scaling the EU Merchant-of-Record solution the team has been running since 2021. Compliance infrastructure, marketplace relationships, and fiscal registrations are already in place — your brand inherits five years of operational depth from day one.

    Proof

First MoR brand onboarded in 2021 — still operated today.

  • Single contract, 28 countries (27 EU + UK)

One agreement covers every market. No country-by-country legal setup, no per-market VAT advisors, no individual marketplace applications. You go live in all target markets simultaneously.

    Proof

A recent MoR onboarding went live across DE / UK / FR / IT / ES / NL in 28 days under one MSA.

  • Your brand, our infrastructure

Consumers see your brand. We operate as the invisible backend, handling the legal, fiscal, and operational layer of every transaction. Zero brand dilution.

    Proof

Brand-of-record never changes on the listing; seller-of-record is always O1.

  • Risk is ours, not yours

VAT assessments, GPSR violations, DAC7 reporting, account suspensions: these are our obligations, not yours. We absorb every compliance and operational risk as part of the MoR relationship.

    Proof

Marketplace account-health interventions, listing suppressions and case escalations absorbed continuously — never billed back as ‘out of scope.’

  • ~30-day launch on tier-1 marketplaces

DIY EU expansion takes 12–18 months of infrastructure build. Our structured 30-day onboarding has you live with full compliance, faster than any other route to market. Tier-1 marketplaces (Germany, the Netherlands, UK, France, Italy, Spain) under a single Master Service Agreement. Full 28-country rollout depends on category and product compliance.

    Proof

Recent onboarding: contract → live on tier-1 marketplaces in 28 days.

  • In-house native content teams

Multilingual listings in German, French, Italian, Spanish, Dutch, Polish, and more, written by team members from each market. Every locale gets locally-adapted content and a keyword strategy that reflects how buyers actually search in that language.

    Proof

8 nationalities on staff across the EU — content written from inside the market, not translated into it.

Where MoR fits

Where O1 MoR fits — and the one case where it doesn't.

We've onboarded brands in most of the shapes you'd expect, and a few you wouldn't. Here's where the MoR engagement is the cleanest fit, and the one case where we'll tell you up front it isn't.

  • You already have EU entities and VAT in some countries

Even with existing infrastructure, we usually operate the marketplace footprint more efficiently than an in-house build — one team, one stack, one accountable P&L per brand, instead of country-by-country fragmentation. Worth a 30-minute conversation to confirm.

    Still a fit
  • You sell to B2B distributors and want to take control of D2C

This is one of the cleanest cases for MoR. You keep your B2B channel; we run the direct-to-consumer marketplace surface across the EU under one entity. No distributor conflict on the marketplaces — we’re a separate channel, not a substitution.

    Fit
  • Your category has additional regulation (pharma, certain medical devices, age-gated alcohol)

Some categories require the seller to also hold a manufacturing or distribution license. We’ve handled most of the marketplace-side variations on this — get in touch and we’ll tell you if we can absorb the specific licensing path or if you’d need to retain it.

Conditional fit — get in touch
  • Your margin profile is structurally too thin for any operator fee

If the unit economics don’t survive a marketplace fee + an operator fee on top, we’ll tell you in the discovery conversation rather than pretend the channel works. This is the one case where we’ll send you away — but it’s rarer than people assume.

    Not a fit

Common Questions About Choosing O1

How is Operator One different from a marketplace agency?

A traditional marketplace agency manages your listings and ads but leaves compliance, VAT, and legal exposure to you. Operator One acts as your Merchant of Record: we own the seller accounts, absorb all VAT liability, GPSR responsibility, DAC7 reporting, and marketplace account suspension risk. You get agency-level execution with none of the legal overhead.

Why not just hire internally or use a distributor?

Hiring internally for EU marketplace operations requires 12–18 months to build the infrastructure: entity formation, VAT registrations per country, marketplace account approvals, compliance programmes. A distributor gives you speed but strips your brand margin and pricing control. Operator One delivers speed without sacrificing margin or brand identity.

What makes Operator One's compliance coverage better?

Operator One has been operating as an EU Merchant of Record since 2021 (Operator One officially started in 2023, scaling a Merchant-of-Record model the team has been running since then). We have live VAT registrations in all 27 EU countries plus the UK, hold the GPSR Responsible Person role for hundreds of SKUs where we act as Importer of Record, manage EPR obligations across multiple markets, and have processed DAC7 reporting since the directive came into force. This infrastructure takes years to build. We built it so you don't have to.

Do I lose brand control when using Operator One?

No. Your products are listed under your brand name, with your brand assets, Brand Registry protections, and pricing strategy. Consumers see your brand. We are invisible, operating only as the backend seller entity. You retain full IP ownership, pricing authority, and strategic direction.

What happens if Operator One makes a compliance mistake?

Because Operator One is the Merchant of Record, any compliance penalties, VAT assessments, or marketplace violations are our liability, not yours. This is the fundamental difference between an MoR relationship and an agency relationship. We carry the risk we manage.
